How a top auto maker eliminated clipboards and guesswork with guided, AI-powered inspections

Walk onto any automotive shop floor and you see the same thing; technicians moving from station to station with paper check lists, checking torque specs from memory, and flagging defects the old-fashioned way  by eye, by hand and by experience. It works most of the time. But at Volkswagen scale, “mostly” isn’t good enough. A single missed inspection point on a line can cascade into a recall, a safety issue, or thousands of hours of rework.

Volkswagen partnered with InfiVR to make shop floor inspection and maintenance faster, more consistent and less dependent on any one technician’s memory  and conventional pen-paper based checklist without slowing down the line. The answer was AI and augmented reality, working side-by-side, right on the shop floor.

The Challenge: Precision at Scale

Volkswagen’s manufacturing environment is exactly the kind of place where small mistakes get expensive fast. There were a few realities that made traditional inspection and maintenance processes hard to sustain:

  • Human Memory Under Pressure: Manual inspections rely on one technician remembering and paper based checklists with hundreds of checkpoints correctly, every single time.
  • Inconsistent Skill Levels: A senior technician sees things a newer one might not. There’s no easy way to bridge that gap quickly.
  • Costly Downstream Errors: Every missed defect that reaches the next stage costs exponentially more to fix than one caught on the spot.
  • Limited Traceability: Paper checklists and manual logs make it difficult to know precisely what was inspected, when and by whom.
  • Long Training Curves : Historically it has taken months of shadowing to get new technicians fully proficient on complex assemblies.

Volkswagen needed a solution that not only digitized the conventional process but would actively guide technicians through each inspection and maintenance task in real-time.

The InfiVR Solution: AI + AR on the Shop Floor

InfiVR partnered with Volkswagen’s manufacturing teams to build an AI and AR based inspection and maintenance system that uses AR headsets /  handheld devices to overlay guided instructions directly on the component a technician is working on, with an AI engine monitoring, verifying and documenting the work as it happens.

Rather than a technician running through a mentally intensive and conventional process, the system tells him step-by-step, where to look, what torque value to expect and what a correct component should look like. If something is out of whack, a part is out of true, a bolt is under-torqued, a connector isn’t seated, the system flags it immediately and before it moves on to the next station.

  • AR-Guided Task Overlays: Step-by-step visual overlays guide technicians through inspection and maintenance points in sequence.
  • AI-Powered Defect Detection: Computer vision can compare components to reference models to find defects that the human eye may miss under time pressure.
  • Automatic Documentation: All inspections are automatically recorded, generating a full digital record without additional paperwork.
  • Built-In Technician Training: New technicians receive the same step-by-step guidance as experienced technicians from day one, closing the skill gap immediately.
  • Real-Time Floor Visibility: Line supervisors can view inspection status and flagged issues at all stations in real-time.

Results: What Changed on the Floor

The impact was felt quickly and in the areas most meaningful to a manufacturing operation — speed, accuracy and how quickly new technicians could get up to speed.

Why It Worked

The reason this rollout succeeded wasn’t just the technology, it was that InfiVR designed the system around how technicians actually work, rather than asking them to work around the system. AR guidance sits on top of the existing process instead of replacing it, so adoption felt natural rather than forced. And because the AI is quietly doing the checking and logging in the background, technicians could focus on the physical task in front of them, not on paperwork.

For Volkswagen, that translated into a shop floor where quality control isn’t a separate step bolted onto the end of the line, it’s built into every inspection and maintenance action as it happens.

What’s Next: Scaling Across Plants

After the successful first rollout, Volkswagen and InfiVR are now considering expanding the same AI-and-AR approach to more inspection points and plant locations, with an eye toward predictive maintenance  using the data collected on the floor to flag equipment issues before they cause downtime, not just after.
